Measuring and Managing Team Performance
"We're doing much better with our scrap percentages, but we're still not at our goal," said the President. "What are we doing to get those scrap numbers where they need to be?" The date was 1982, and the team of people sitting around the room were the managers and technicians from Creative Pultrusions, Inc. in Bedford, PA. CP was my very first client when I started in the consulting and speaking business in 1979, and they have continued to grow and prosper ever since. It was as a result of this series of meetings that we created the concept of our "Critical Measures of Success," and formulated the saying, "What gets measured gets managed, what gets rewarded gets repeated." These principles have guided us for over 25 years as we have worked with over 450 different companies who wanted to grow their businesses and multiply their performance.
From the hand-calculated indicators and hand-drawn overhead transparencies, to the high-tech home care information systems of today, the principles have not changed. If you want to focus your home care team, define the critical measures of success, set clear goals, measure performance regularly, and give immediate feedback. Our surveys of dozens of home care CEOs for the Academy for Home Care Leadership told us that "Measuring and Managing Team Performance" is the 8th most important characteristic of a highly effective home care leader. Here are seven specific steps you can take to measure and manage the performance of your home care team: 1. Define your purpose. Write a one or two sentence description of the purpose of your team. Why does this team exist? 2. Define how you will measure results. Identify the key result areas for your team. Then identify the numerical indicators that you can use to measure your key result areas. 3. Set your goals. For your Key Critical Indicator and each of your Critical Measures of Success, set goals. Your goals should be SMART goals; specific, measurable, achievable, relevant, and time-based. 4. Develop your action plans. For each goal, set up 7 to 10 specific action steps that you will take to accomplish your goal. Be as specific and concrete as you can be in your action steps. 5. Measure Results Regularly. Set up your scorecard. Capture the data on your critical measures regularly. We suggest that you update your scorecard monthly. 6. Conduct regular feedback and dialog sessions. Meet with your team members regularly to review the results and discuss how your plans are going. As a leader, ask lots of questions. Don't give the answers or tell your team what to do. Ask them to analyze the results, and ask them what they think they should do. 7. Find innovative ways to show appreciation and recognition. Look for new and exciting ways to let your team members know that you realize what they are doing. Let them know that you recognize the contribution they are making. When in doubt, give chocolate. When you master the art of measuring and managing team performance, two things will happen. One, your team will soar to new heights.
